Define the outcome first
Before observing service, decide what the guest should reliably feel and achieve at each stage. Terms such as luxury, warm or seamless are too broad on their own. Translate them into observable outcomes: the guest knows what happens next, does not repeat information, receives recognition and sees problems closed.

Follow real journeys end to end
Sample different profiles and conditions: first-time and returning guests, direct and third-party bookings, early arrivals, families, business travellers, special requests and complaints. Include busy and quiet periods. A single ideal journey cannot represent the operating system.
Observe both visible service and backstage activity. Note waiting, searching, workarounds, repeated data entry, unclear approvals and moments where employees must choose between the standard and what the guest actually needs.

Separate symptom from cause
A slow check-in may be blamed on front-office technique when the deeper cause is room-status accuracy, payment rules, an awkward system or poor pre-arrival information. Ask why the delay exists before recommending training.
Classify each finding under information, capacity, ownership, process, skill or policy. This makes patterns visible and prevents every problem from becoming a vague people issue.

Test standards against pressure
A standard is credible only if it works at peak occupancy, during shift change and when a key manager is absent. Compare expected time and effort with the staffing and tools available. Where the standard cannot survive normal pressure, redesign the system rather than demanding heroics.

Prioritise by guest and business impact
Rank findings using three questions: how strongly does this affect the guest, how often does it occur and what operational or commercial consequence follows? Then choose a small number of changes with owners and deadlines.
Repeat observation after implementation. Improvement is proven by a more reliable journey, less recovery work and clearer execution—not by completing the action plan.
