01
Establish what can realistically be changed
A turnaround begins with the owner's objective, the restaurant's constraints and an honest view of operating evidence. We review service delivery alongside available management reporting to distinguish an execution problem from issues that need financial, legal or specialist advice.
A New York lease, financing arrangement or licensing issue cannot be solved by rewriting service standards. Those constraints need appropriate local advisers. The consulting scope focuses on the operating model, management behavior and implementation that the team can influence.
02
Stabilize the next service first
Before launching a long improvement list, define the minimum reliable service: readiness, clear roles, an escalation contact and a workable recovery process. Remove avoidable exceptions that repeatedly pull managers away from guests. Keep the first changes small enough to execute while the restaurant remains open.
- A daily readiness check with one accountable shift leader
- Clear ownership at the door, on the floor and at the pass
- A short list of unresolved issues requiring decisions
- A consistent process for guest updates and recovery
03
Use a staged 30, 60 or 90-day plan
The first phase establishes the baseline and stabilizes the most disruptive failures. The next phase pilots workflow changes, role clarity and management routines. A later phase checks consistency across shifts and transfers ownership to the internal team. The precise milestones depend on the assignment and the capacity to implement.
A shorter engagement might address one constrained service process; a longer assignment can include more implementation and follow-through. The number of days alone does not define the deliverables or price. Agree access, decision rights, owner involvement and review points in writing.
04
Measure recovery without hiding trade-offs
Compare service delays, repeated complaints, correction work and relevant operating costs over comparable periods. If labor hours fall while guest recovery increases, the result needs investigation. If sales change, distinguish operating changes from differences in demand or trading days.
There is no promise to rescue every business or guarantee profit. A useful engagement makes the operating choices and their effects visible so leadership can decide what to continue, revise or stop.
05
Prepare for a recovery discussion
Share the restaurant format, NYC location, immediate concern, management structure and decisions already attempted. A focused operational audit may be the appropriate first step when the cause remains unclear. Where leadership capacity is the issue, implementation or interim support can be scoped separately.
